The Founder's Guide to Category Creation

May 19, 2026·6 min read·Category CreationStartup StrategyBranding

Stop competing for market share. Learn the art of category creation—a strategy for ambitious startups to define and dominate an entirely new market.

What is Category Creation?

Category creation is the ultimate offensive business strategy. It’s not about marketing a product better; it’s about architecting a new market and positioning your company as its definitive leader. Forget fighting for a slice of the pie. You are baking a new one, and you own the recipe.

The concept was famously codified by the authors of "Play Bigger." They identified a powerful triad: Product Design (the what), Company Design (the who), and Category Design (the context). For a startup to achieve legendary status, all three must be engineered in concert. Category creation provides the context, reframing the world to make your product the only logical choice.

Why Not Just Compete?

The old mantra is "differentiate or die." But in a crowded market, differentiation is a battle of inches, a race to the bottom on features and price. When you compete, you are implicitly accepting the rules of the game set by the current market leader. You become a benchmark, an alternative, another option in a long list.

Category kings, by contrast, don’t play the game. They invent it. Salesforce did not build a better Siebel; it created the category of cloud CRM. Tesla didn’t make a slightly better electric car; it created the category of high-performance, desirable electric vehicles that redefined the auto industry. The data is clear: category kings capture over 75% of the market capitalization in their space. Competing means being compared. Creating a category means you are the benchmark.

The Blueprint for Category Creation

This is not a simple marketing tactic. It is a company-wide quest. Here’s the framework:

  • Discover the Problem Space. It begins with a profound insight into a problem that customers either don’t know they have or can’t articulate. You must identify a critical "from-to" shift—the old way that is broken and the new way you alone can provide. This is the foundation of your new category.

  • Name and Claim the Category. Once you understand the problem, you must define the solution with a powerful Point of View (PoV). Give this new category a name. HubSpot called it "Inbound Marketing." Drift named "Conversational Marketing." This name becomes the container for your ideas, the new context for your customers. Your PoV must be sharp, opinionated, and evangelize a new future.

  • Evangelize and Mobilize. The goal here is not to sell a product, but to sell a new way of thinking. This is where your content, events, partnerships, and community come into play. You must educate the market on the problem and your new solution. You are not a vendor; you are a leader of a movement. Your marketing should feel less like advertising and more like a crusade to solve a major problem.

  • Build an Unbeatable Moat. Your product must deliver on the promise of the category in a way no one else can. The magic is in the synergy between your radical product, your compelling PoV, and a thriving ecosystem. This combination creates a powerful moat that is nearly impossible for competitors to cross. They can copy a feature, but they cannot copy your vision and the market you’ve created.

A Marathon, Not a Sprint

Let’s be clear: category creation is hard. It demands CEO-level commitment, a stomach for risk, and sustained investment over years, not quarters. It’s a bet on defining the future, not just optimizing the present.

This path isn’t for everyone. If your innovation is incremental, a traditional brand positioning strategy within an existing market is a more logical path. But for the truly ambitious—the startups that aim to create tectonic shifts in how people work and live—it is the only path that matters.

To build a company for the ages, stop fighting for space in the old world. Create your own. Don't just build a better mousetrap; design a world without mice. For ambitious founders, category creation isn’t just a strategy—it’s a declaration of intent to change the world.
